Pepperfry's Studio network expansion concentrated heavily in the largest metro cities for the first several years, missing the opportunity to establish brand presence and logistics density in tier-2 markets before well-funded competitors including Livspace and regional furniture retailers built their own presence in those geographies.

Despite early evidence that customers engaging with design consultation services converted at significantly higher rates and larger basket sizes, Pepperfry was slow to systematise and scale its interior design offering as a full-funnel project service—allowing specialist players like Livspace and HomeLane to establish strong positions in the end-to-end home interior market that Pepperfry could have led given its furniture marketplace foundation.

Pepperfry's private label manufacturing base remained concentrated in Rajasthan and Maharashtra manufacturing clusters, creating supply chain vulnerability to regional disruptions—input cost inflation, labour availability, monsoon-related delays—that became evident during the COVID-19 period and required costly emergency supplier development under time pressure.

Commercial and hospitality furnishing projects—hotels, offices, co-working spaces, student housing—represent higher average order values and more predictable volume than retail consumers but received limited strategic attention in Pepperfry's first decade, allowing specialist commercial furniture distributors to establish entrenched relationships with architects and procurement managers that Pepperfry subsequently found difficult to displace.
